Each process should be mapped to identify the steps involved, the people responsible for each step, the handoffs between steps, and the points where breakdowns are most likely to occur. Process mapping often reveals inefficiencies, redundancies, and gaps that are invisible in the day-to-day experience of working within the system.

At the individual level, assessment uses tools like the Performance Diagnostic Checklist to identify the specific environmental variables contributing to performance problems. This individual-level assessment should be conducted in the context of the system-level and process-level analyses to avoid the common error of attributing organizational failures to individual deficits.

Measurement systems are the foundation of data-based organizational decision-making. Key metrics for an ABA organization include aggregate client outcome data (rates of skill acquisition, behavior reduction, goal mastery), treatment integrity scores, supervision frequency and quality ratings, staff satisfaction and retention rates, family satisfaction scores, and financial indicators such as revenue per client hour and operating margin. These metrics should be reviewed at regular intervals, ideally monthly, with trends analyzed and actions taken when data indicate problems.

Decision-making in organizational performance engineering follows the same logic as clinical decision-making: identify the problem, collect data, analyze the contributing variables, design an intervention, implement it, monitor the results, and adjust based on the data. The difference is that the interventions target organizational variables rather than individual behaviors. An organizational intervention might involve redesigning the treatment planning process to reduce turnaround time, implementing a new supervision model to increase direct observation, or restructuring schedules to reduce therapist travel time and increase direct service hours.

The EARS process provides a specific methodology for this cycle. While the exact steps may vary in their implementation, the core principle is that organizational improvement is an engineering process that requires the same rigor, measurement, and data-based adjustment that behavior analysts apply to individual client programs. Leaders who treat organizational improvement as an intuitive, ad hoc activity will produce inconsistent results at best.
